Signs the Problem Is the Pan, Not the Grout
Cracked or missing grout on a shower floor can let water in, but a failing pan usually shows itself in other ways: water stains or soft drywall on the ceiling or wall behind the shower, a base that feels spongy or flexes underfoot, tile that keeps loosening near the drain, standing water that will not drain, or a musty smell that returns after cleaning.
If only the surface grout is cracked and the base is solid and dry, a grout repair may be enough. If water is reaching the structure, regrouting only hides the problem, and the pan needs to be rebuilt.
